Why this comparison comes down to handoffs

I work eesel's support queue every day, so the part of an AI agent I care about most is the part demos skip: what happens to the tickets it can't finish. On sales calls, ecommerce leads raise this before they raise anything else. One CX lead at a DTC supplements brand doing about 7,000 Gorgias tickets a month put it like this:

"The AI will never be able to answer 100% of the questions, but if it tries and just answers 'sorry I don't know this,' I cannot go and check all my 7,000 tickets to see if the AI actually made a good answer."

CX lead at a DTC supplements brand on Gorgias, ~7,000 tickets/month (eesel sales call)

That question splits Kodif and Siena more cleanly than any feature list. It decides what you pay for, since Kodif counts a ticket the agent works and Siena counts a ticket it automates. And it decides where each tool's reviewers get frustrated. So I'll keep coming back to it.

Two lanes showing 100 tickets: Kodif bills all 100 conversations it works, while Siena charges $750 a month first and then bills only the 60 automated tickets at $0.90

The two rows I'd look at first are the billing unit and who builds it. Most of the other rows will match for a typical Shopify brand. If you're on one of the less common helpdesks, my notes on Kustomer AI, Gladly AI and the Dixa AI agent cover the native options too.

What is Kodif AI?

Kodif pitches itself against bots that only do ticket deflection: "Most CX agents deflect. We built KODIF to take action and resolve." If you've already ruled it out, my Kodif AI alternatives list picks up from here.

Kodif sells one agent split into three jobs. The Resolution agent handles refunds, returns, order status, shipping and order edits. The Retention agent runs subscription cancel-saves (pause, skip, discount, swap) and writes the result back to billing. The Revenue agent takes presale questions and adds to cart.

The team behind it has real automation history. Co-founder and CTO Norm built the support automation platform at Uber, a system that, per the Kodif about page, automated "150 million support requests a month." The CEO, Chyngyz Dzhumanazarov, came from private equity and ran a 3PL company, which explains why the product thinks in orders, returns and carriers.

How Kodif learns and acts

You write policies in plain English, and Kodif's platform page says you can "deploy the same day." The agent pulls knowledge from your FAQs, help center, website, docs and sheets. Past conversations are used for replay testing in a sandbox, not as a knowledge source. There's also AI Sam, which Kodif calls "the agent that builds agents," and a QA loop where the system spots an issue, proposes a fix, a human approves it, and a regression test gets written.

On the integrations side, Kodif lists over 100 ecommerce connectors on its integrations page, including Shopify, Recharge, Skio, Loop, AfterShip and Stripe, and it claims a new integration takes "3hr" to build. The numbers its customers publish are strong. Helix Sleep reports 71.8% containment across 31,821 conversations from January to May 2026 (Helix case study).

What is Siena AI?

Siena started as an "empathic" AI agent and has grown into a family of agents on one shared layer. Next to the customer service agent there's a Shopping agent, a Social agent for Instagram, TikTok, Facebook and YouTube, a Reviews agent, a QA agent, and Ask Siena for questions about your own support data.

A layer Siena calls Memory ties the customer history together across all of them.

How Siena learns and sounds

Siena's strongest selling point is how it sounds, and brand voice in AI support is harder to get right than it looks. You build AI personas on your brand's tone, voice and customer language, and reviewers notice. One G2 reviewer says Siena "has the perfect balance of empathy and information" (G2). Another says the dashboard "makes it easy to train, review, and build each persona to better assist each type of customer."

It takes actions too: per the Siena homepage, it updates addresses, generates return labels, issues refunds and sends replacements in one flow. The integrations directory lists 28 tools, with Shopify, Recharge, Skio, Ordergroove, AfterShip, ShipBob, Loop Returns and Stripe among them. Spanx's VP of Global CX says Siena "handles 50% of our conversations at 90%+ CSAT" on the same homepage.

Kodif vs Siena: features compared

Both tools cover the core ecommerce tickets: order tracking, returns, refund requests, address changes and subscription edits. The difference is in where each one puts extra depth.

Subscriptions and retention

This is Kodif's home turf. The Retention agent is a separate product with its own numbers: a "19% save rate on cancellation tickets" and "< 1 wk from kickoff to first saves" (Kodif Retention agent). Setup reads your last 90 days of cancellation history, which Kodif says takes "about 20 minutes of your team's time."

Siena handles skips, pauses and swaps through Recharge, Skio, Ordergroove, Smartrr, Stay AI and Prive (Siena integrations), but it doesn't sell retention as its own agent with a published save rate. My best AI for subscription businesses roundup compares more tools here. If cancellations are a big chunk of your queue, my AI for cancellation retention guide covers what to test.

Channels beyond the inbox

Siena wins here. Its Social agent replies to DMs and comments, its Reviews agent screens and answers product reviews, and its Shopping agent makes recommendations. Kodif covers email, chat, SMS and social from "one agent with one memory" (Kodif homepage), and its presale Revenue agent is the closest match to Siena's shopping agent. Siena also lists WhatsApp, which Kodif doesn't, and that matters if you sell in markets where WhatsApp support is the default. Neither one takes phone calls.

QA and reporting

Siena's QA agent evaluates "100% of your conversations, AI and humans, against criteria you write in plain language." That covers your human agents too, which is a nice extra if you run a team of 10 or more and would otherwise buy a separate AI QA assistant.

Kodif's analyst suite gives you topics, insights, suggestions, tests and reports, with smart tags and alerts on Growth and above (Kodif pricing). Reporting is the most common ask in Kodif's G2 reviews. One Head of CX wants "enhanced reporting capabilities for trend analysis and deeper insights into CSAT detractors" (G2).

Testing before go-live

Both let you test before customers see anything. Kodif runs policies in a sandbox "tested against your real history" (Kodif Resolution agent). Siena's platform fee includes an "unlimited sandbox" (Siena pricing), and a Simple Modern reviewer on G2 calls out the "playground" where you can test automations "in a real life setting." Replaying real past tickets is the step I'd never skip, because it's the cheapest way to catch AI hallucinations before a customer does.

Kodif vs Siena pricing

Both vendors publish more than most in this category, but neither gives you a full total without a call. Here's what each page actually says.

KodifSiena

SetupNo setup feeSupport and implementation quoted
SeatsNo seat feesNo seat fees
SourcesKodif pricingSiena pricing

Two details are easy to miss. Kodif's Starter plan is chat only, so automating email needs Growth, and Growth's rate is only shared on a call. And Kodif's own product pages describe the unit differently: the Resolution agent page says you "pay for tickets the agent closes," while the pricing page defines a billable conversation as any ticket the agent works. Ask which one goes in your contract.

On Siena's side, "automated ticket" isn't defined on the pricing page. Ask whether a ticket Siena starts and then hands to a human counts.

Where the cheaper option flips

Because Kodif bills volume and Siena bills success, the cheaper tool depends on how much the AI actually automates. At 2,000 tickets a month on Kodif Starter, Kodif costs $24,000 a year whatever the automation rate. Siena costs $9,000 plus $0.90 for each automated ticket, so it's about $17,640 at 40% automation, $21,960 at 60%, and $26,280 at 80%.

Line chart at 2,000 tickets a month: Kodif Starter flat at $24,000 a year, Siena rising from about $17,640 at 40% automation to about $26,280 at 80%, crossing near 69%

So here's the bit most comparisons miss: the better Siena performs, the more it costs you, and it passes Kodif Starter at roughly 69% automation. That isn't a knock on Siena. Paying for outcomes is fair. It just means you should model your realistic automation rate, not the "up to 80%" headline. Plug your own numbers in here:

Two things the numbers leave out, to be fair to both. Kodif's flat rate includes a dedicated onboarding manager, CSM and support engineer, which is the part of Kodif reviewers praise most. Siena's implementation fee isn't public, so its real first-year number is higher than the widget shows. For a wider view of per-ticket math, see my cost per resolution breakdown.

What reviewers say about each one

Both tools sit at 4.8 on G2, and almost every review praises the vendor's team. The complaints are where they differ, and they line up with each product's design.

Kodif: you often wait on Kodif to change Kodif

The recurring Kodif theme is that the last mile of building goes through Kodif's engineers. The G2 averages put time to implement at 2 months, against the "9 days from contract to fully resolving tickets" on the Kodif homepage.

G2

"Due to the complexity of automations, we do need a KODIF engineer to finish the policies, however they are very responsive and quick."

A retention team lead adds that they "always have to as the Kodif Team to update a tool created by them" and asks for developer access (G2). If you run flash sales and change return rules often, that dependency is the thing to ask about on the demo.

Siena: handoffs to humans need watching

Siena's recurring theme is routing. Several reviewers say it sometimes keeps talking when a human should take over, or closes a ticket it should have handed off. Its lowest G2 review is titled "Good 93% of the time, really bad the other 7%."

G2

"There are times where Siena will route a conversation to our live agents, but continue responding thinking that it's a "new" conversation. It adds confusion to the interaction and leads to negative surveys for our live agents."

That same reviewer gives Siena 5 stars and says they automate "the majority of our incoming customer inquiries." So it's a tuning issue to plan for, not a reason to rule Siena out. Siena's G2 averages put implementation at 1 month, half of Kodif's. My guides to AI escalation and containment vs escalation quality cover what to measure in your first month.

Which one should you pick?

Here's how I'd decide if I were running the queue.

If you...PickWhy
Run a subscription brand where cancellations are a top intentKodifDedicated Retention agent with a published 19% save rate
Want support, social, reviews and QA from one vendorSienaSix agents on one layer, including QA on human agents
Expect to automate under about 70% of a mid-size queueSienaPer-automated-ticket billing stays below Kodif Starter
Expect to automate over about 70%KodifFlat annual rate stops climbing
Need email automated from day one at under 24,000 conversations a yearSienaKodif Starter is chat only
Are on Freshdesk, Richpanel, re:amaze or GenesysKodifSiena doesn't list these helpdesks
Care most about brand voice in every replySienaPersonas built on your tone, the thing reviewers praise most
Want to change the agent yourself, same day, without a vendor ticketNeither, see belowBoth are vendor-built by design

If you're still weighing other options, my Siena AI alternatives list goes wider, and Siena vs Yuma covers the closest managed rival. If Gorgias is your helpdesk, Gorgias AI vs Siena AI puts the native option next to Siena.

eesel for teams weighing Kodif and Siena

Both Kodif and Siena are managed builds: the vendor's team shapes your agent with you, and you go through them to change it. If what you actually want is to own the agent, eesel works like a new hire who joins the same Gorgias or Zendesk queue and has already read your past tickets and macros. It drafts or sends replies, tags and routes, checks Shopify orders, and every action (refund, cancel, address change) can run alone or wait for your approval.

eesel AI drafting a reply as an internal note on a Gorgias tracking ticket after reading the ticket and three macros, with the Shopify order shown in the sidebar

The handoff problem from the reviews above is the first thing you'd set up: tell it in plain English which tickets to answer and which to leave for your team, then run it against real past tickets and read the scores before it touches a live one. For the developer-access gap Kodif reviewers mention, the eesel CLI runs the same agent from a terminal (eesel instructions to edit its rules, eesel approvals to clear held actions, eesel activity to see what it did), so your own engineer or a coding agent like Claude Code can make changes without a ticket to anyone.

It's honest to say where eesel doesn't fit: there's no prebuilt cancel-save agent like Kodif's, no social or reviews agent like Siena's, and Kustomer, Gladly and Dixa aren't on the helpdesk list. Pricing is public at eesel pricing, from $299 a month for 500 tickets, with 100 free credits to start. Try eesel on your own Gorgias queue and see what it does with last week's tickets.

Frequently Asked Questions

What is the main difference between Kodif AI and Siena AI?
Kodif goes deep on ecommerce actions like refunds, returns and subscription cancel-saves, and its own engineers do much of the build. Siena goes wide, with separate agents for support, shopping, social, reviews and QA, and it leans on brand voice. Both sit on top of your helpdesk. My Kodif AI alternatives guide covers the wider field.
Is Kodif AI cheaper than Siena AI?
It depends on how much the AI automates. At 2,000 tickets a month, Siena costs less than Kodif's Starter plan until roughly 69% of tickets are automated, then it costs more. Siena also has an undisclosed implementation fee. My Siena AI pricing breakdown shows how the platform fee spreads with volume.
How much does Kodif AI cost?
Kodif sells a flat annual rate by conversation volume: Starter covers 24,000 conversations a year at $1 each, and Enterprise covers 160,000 at $0.75 each, with the Growth rate set on a sales call. There are no seat or setup fees. For context on how per-conversation billing compares, see AI customer service costs.
How much does Siena AI cost?
Siena charges a $750 monthly platform fee plus $0.90 per automated ticket, and quotes support and implementation separately. There is no self-serve plan or free trial on the pricing page. The Siena AI review covers what you get for that fee.
Do Kodif AI and Siena AI work with Gorgias and Zendesk?
Yes, both run on top of Gorgias, Zendesk, Kustomer, Gladly and Dixa. Kodif also lists Freshdesk, Richpanel, re:amaze and Genesys. If you are on Gorgias, my best AI for Gorgias roundup compares more options, including eesel for Gorgias.
Which is better for subscription brands, Kodif or Siena?
Kodif is the more focused pick for subscription brands, because its Retention agent is built around cancel-save offers written back to billing and it reports a 19% save rate. Siena handles skips, pauses and swaps too, through Recharge, Skio and Ordergroove. My guide to AI for cancellation retention covers the playbook.
Is there a self-serve alternative to Kodif and Siena?
Yes. eesel joins Gorgias, Zendesk, Freshdesk and other helpdesks, learns from your past tickets, and has public month-to-month pricing from $299 with a free trial. Gorgias AI Agent is the other self-serve route if you want the helpdesk and the AI on one bill.
